Changing CRM feels risky. Your customer data is the business, and nobody wants to be the person who lost it. That fear keeps companies on systems they have outgrown for years longer than they should.
Migration is manageable when you plan it properly. This guide covers what actually moves, what gets left behind, the eight steps of a safe migration, and the mistakes that cause most problems.
Why do businesses migrate to Zoho CRM?
Four reasons come up repeatedly in our projects.
Cost. Teams outgrow their entry-level plan, hit a licence tier increase, and find they are paying enterprise prices for features they never use.
Fragmentation. Sales sits in one tool, invoicing in another, support in a third. Zoho CRM connects to Zoho Books, Desk, Campaigns and Projects natively, which removes most of the glue work.
Customisation limits. The current system cannot model their process without expensive development.
Automation and AI. They want workflow automation, lead scoring and AI assistance without buying three more products.
Zoho also offers a free trial, so you can build a working version of your own process before committing. Use it. Load a sample of real data and test your actual workflow, not the demo.
What data can you migrate to Zoho CRM?
Most standard records move cleanly:
- Leads, contacts, accounts and deals or opportunities
- Activities: calls, meetings, tasks and notes
- Email conversations linked to records
- Products, price books and quotes
- Attachments and documents
- Custom fields and custom modules
- Users, roles and territories
Some things need more thought. Workflow rules, automation and reports do not transfer between platforms. You rebuild those in Zoho, which is usually an opportunity to simplify rules that accumulated over the years. Historical audit trails and system logs generally stay behind, so export a copy for your records before you close the old account.
The eight steps of a safe CRM migration
- Audit the existing system. Export everything. Count your records. Identify which fields are actually used and which have sat empty for three years.
- Clean the data. Remove duplicates, fix formatting, standardise country and industry values, and archive dead records. Migration copies your problems faithfully, so fix them first.
- Design the Zoho structure. Map your sales process to Zoho stages, decide your modules and fields, and set roles and permissions. Do not simply recreate the old system’s mess.
- Map the fields. Document exactly which source field goes to which Zoho field. This document is your safety net when something looks wrong later.
- Run a test migration. Import a representative sample into a sandbox or trial account. Check relationships, dates, currencies and owners.
- Validate with the team. Ask two or three salespeople to find their own accounts and confirm the history is intact. They spot problems that reports miss.
- Run the full migration. Freeze changes in the old system briefly, migrate, then reconcile record counts against your audit.
- Rebuild automation and train. Recreate workflows, assignment rules and reports. Train each role. Keep the old system in read-only mode for a period as insurance.
How long does CRM migration take?
For a straightforward migration with clean data and standard modules, allow two to four weeks end to end. Complex projects run six to twelve weeks. The variables are data volume, how many custom objects you use, how much automation needs rebuilding, and how dirty the source data turns out to be.
Actual downtime is short. Most migrations run over a weekend, with the team working in the old system on Friday and the new one on Monday.
Five mistakes that cause migration pain
Migrating dirty data. Duplicates and empty fields undermine trust in the new system immediately. Clean first.
Recreating the old system exactly. If your previous CRM had 84 fields nobody filled in, do not carry them across. Migration is your chance to simplify.
Skipping the test run. Full migrations reveal problems at the worst possible moment. A sample import costs a day and saves a week.
Cancelling the old system too early. Keep read-only access for at least 30 days after go-live.
Forgetting the integrations. Your website forms, email, telephony and accounting all point at the old CRM. List them before migration day, not after.
How ClubCode Technology handles CRM migration
ClubCode Technology is a Zoho Premium Partner, and CRM migration is one of our core services. We migrate from Salesforce, HubSpot, Pipedrive, Microsoft Dynamics, Freshsales, spreadsheets and legacy in-house systems into Zoho CRM.
Our approach follows the eight steps above. We audit and clean before we move anything, run a test migration you can inspect, reconcile record counts after the full run, then rebuild your automation and train your team. We also connect Zoho CRM to the rest of your stack, including Zoho Books, Zoho Desk and any third-party systems you are keeping.
